Quoting an HVAC System Replacement: What a Clear Replacement Estimate Includes

A system replacement is the biggest check most homeowners ever write to a heating and air company. They will read your estimate more carefully than any repair quote, they will probably get two or three others, and they will compare them line by line at the kitchen table. The company with the clearest estimate is in a strong position, even when its total is not the lowest.

Building on Your Standard Line Sets

HVAC Estimate Templates: Saving the Quotes You Write Every Week suggested keeping a standard line set for replacements. This guide explains what belongs in it and why. Replacement quotes vary more than repair quotes, but the structure should be the same every time, so customers can follow it and your team can write it quickly.

Start With What Is There Now

A replacement estimate should describe the existing system. It shows the customer you looked closely, and it gives the installer the information they need. In HVACBossPro the equipment details can be filled in right on the estimate:

When the estimate is approved, those details carry onto the job. After the install, update them with the new equipment, and every tune-up from then on shows the right system on the tech's phone.

Spell Out What Goes In and What Comes Out

The core of a replacement estimate is the equipment line or lines. Name the equipment as it appears on the manufacturer's paperwork. Then add a line or a clear description for each part of the job:

Most disagreements after a replacement are about something the customer thought was included and was not. A line for each part of the job closes that gap before it opens.

Options Without the Confusion

Replacement customers usually want choices. The cleanest approach is separate estimates for each system level, each with its own total, as described in Good, Better, Best HVAC Quotes: Writing Options as Separate Estimate Lines. That way a customer comparing three options is comparing three complete quotes, not trying to work out which lines go with which.

Keep the descriptions factual. Describe features the manufacturer lists, such as variable-speed blowers or two-stage operation, in plain language. Avoid promising specific energy savings, efficiency gains or monthly bill reductions. Those depend on the house, the ductwork and how the system is used, and promises you cannot check become complaints later.

Sales Tax and the Total

Replacement totals are large enough that tax matters. Put it on the estimate so the approved total is what the customer actually pays. HVACBossPro figures sales tax on the estimate, and the invoice created when the job is completed uses the same lines. The guide Sales Tax on HVAC Estimates: Getting the Total Right Before the Customer Approves covers this in more detail.

Payment terms belong on the estimate too, in plain language. If you take a deposit, say how much and when. If the balance is due at completion and can be charged to a card on file, say that. Keep it to your own terms; this is not the place for promises you do not control.

Give Them Time, Then Follow Up

Very few replacement customers approve on the spot. They talk it over, look at other quotes and read reviews. Let them. Send the estimate the same day while the visit is fresh, and let them approve online whenever they are ready.

Estimate follow-up emails remind them if the quote sits unanswered. For a replacement, a polite reminder a few days later is usually welcome, and it keeps your estimate on top of the pile. Two-way texting lets them ask a quick question without playing phone tag.

After the Yes

The approved estimate becomes the scheduled job, with every line and the equipment details already on it. Replacements often need a full day or more and a specific crew, so schedule them on the dispatch board by van and day, and move other work around as needed. Once the install is done, update the equipment record, and consider quoting a maintenance plan so the new system gets its tune-ups from the first season, which is the subject of the next guide.
